Consultants reviewing performance charts in a meeting

Rebuilding a 200-person operation around one source of truth

The client ran quotes in one system, delivery in another and invoicing in a spreadsheet. Nobody could answer “what is this job actually worth” without three people and an afternoon. The brief was not “buy software” — it was to make that question answerable in a click.

We started by mapping the real process rather than the documented one, then replaced the two weakest links first. The spreadsheet survived another four months on purpose, because ripping it out early would have stopped invoicing.

What changed

  • Quote-to-invoice moved from eleven days to three
  • One record per job, visible to sales and delivery
  • Reporting built once, not rebuilt every month
  • No net headcount added to run it
Printed performance reports on a desk
Team collaborating around laptops
The part we did not expect was how much of it was process, not software. They pushed back on two things we asked for, and they were right both times.
